Over 10 months, scaled Mountain Madness organic search from 15.6K to 34.6K monthly sessions (+122% growth) and expanded ranking keywords by 56% across US, UK, and AU markets. The context
Mountain Madness is a premium expedition operator competing in the high-ticket mountaineering category (expeditions priced from $10,000 to $70,000 per booking). The category is dominated by Alpine Ascents, RMI, and Adventure Consultants, all of whom out-rank Mountain Madness on commercial-intent search across every high-value keyword cluster.
At this price point, paid acquisition doesn't scale profitably. The unit economics only work if organic search carries the majority of top-of-funnel traffic. When I joined, the site was ranking for 5,071 keywords and generating an estimated 15,600 monthly organic sessions: respectable, but flat, and losing ground to competitors investing in content and technical SEO.
The mandate was clear: rebuild organic search as the primary acquisition channel.
The Audit: Key Findings
Before touching anything, I ran a full technical audit using Screaming Frog and a competitive benchmark across the five strongest competitors in the category: Alpine Ascents, Adventure Consultants, RMI Guides, Mountain Guides, and Climbing the Seven Summits.

For a site whose primary revenue comes from bookable expedition products, this was a foundation with real technical debt. No structured data meant zero eligibility for rich results. Half the site had collapsed content hierarchy. International audiences were being served without hreflang. The pages weren't broken, but the architecture underneath them was.

The competitive gap
Alpine Ascents ranked #1 in the United States for every commercial-intent “cost to climb” query in the category: how much does it cost to climb mount everest (5,442 monthly searches), cost to climb everest (2,032), climbing denali (1,326), climb mount everest (907). Mountain Madness had zero visibility on any price or cost-related search.
Alpine Ascents also held a 2.3× keyword footprint advantage (11,900 ranking keywords to Mountain Madness's 5,100) with 30% overlap. This wasn't a small gap. Alpine Ascents was owning the highest-commercial-intent segment of the funnel, uncontested, and building compounding authority the whole time.

Mapping the keyword universe
Across US, UK, and Australia markets I mapped the addressable keyword landscape and prioritised against a matrix of search volume, keyword difficulty, commercial intent, current position, and strategic value to Mountain Madness expedition programmes.
The output was a 2,700+ keyword research document covering three markets and four competitors. Every high-volume keyword was tagged with intent classification, target URL, current position, and priority tier. This became the roadmap for content architecture and site-wide implementation.
